Today Eurway is gone.  The debt and decision-making underlying the company’s expansion and demise are classic examples of three of the most common mistakes that are driving small businesses into the ground. 

Mistake #1:  Failure to recognize the profit centers of the company.  Too often small business owners begin with a business plan that they are simply unwilling or unable to pry themselves from.  Eurway is a classic example of this error. In 1996 the company had two showrooms, one each in Dallas and Austin, Texas.  The owners voted to fund two new expansions by 2000: a state-of-the-art e-commerce web site and another new showroom in Houston.  By 2006, all of the showrooms and web site were generating profits, and the company was stockpiling capital.  Most analysts would agree that any spare capital should be used to fund additional growth of the most profitable division of the company.  Although each individual showroom was profitable, it was the web site that had the highest profit margin by far and the most room to grow.  Unfortunately, ownership decided to instead take on a huge debt load and invest in opening more showrooms…

Mistake #2:  Failure to plan for a future in reality.  Entrepreneurs and small business owners have a natural faith in their ideas.  In fact, it’s required.  This country was founded on people that were willing to take risks and do the undone.  However, do NOT simply ignore evidence regarding your company, your products or future.  Back to the case study:  Eurway’s most recent experience opening new stores involved opening Austin in 1995 and Houston in 2000.  Both locations became profitable roughly three years after opening.  In 2006, when Eurway decided to open two more new showrooms they ignored these previous results.  In fact, the entirety of Eurway’s ownership believed that their new Tempe, Arizona location would perform better than the web site within one year!  Ignoring the only evidence they had, which pointed to the contrary, management decided to take on unprecedented debt to finance the new location, including a costly increase in inventory that became the first domino in the downfall of the organization.

By 2008 Eurway was out on a limb they could never climb down from on their own. A targeted bankruptcy focusing on relieving them from the obligations of the two new showrooms and related debt virtually guaranteed survival of the company.  Unfortunately, at each step they hedged, hoping for a miracle.
